INNOVATE led the digital transformation of a regional bank's branch and lending operations, moving core customer processes from paper files to controlled digital workflow.

The challenge

Account opening, loan origination and collections ran on paper files held in individual branches. Credit decisions depended on documents that could not be located quickly, customer records were duplicated across branches and regulatory reporting required manual collation. Staff confidence in new systems was low after an earlier failed implementation.

Our approach

INNOVATE sequenced the transformation around customer journeys rather than departments, starting with account opening and identity records before extending to origination, approval and collections. Digital workflow encoded the bank's own credit authority levels and exception handling. Branch staff were trained as process owners, parallel running protected service continuity, and reporting was derived from transactional data instead of separate returns.

The result

Customer onboarding and loan decisions moved to a single digital record with visible approval history and controlled exceptions. Branches worked from shared customer data rather than local files, and regulatory reporting was produced from the operating system rather than reconstructed. Staff adoption held because the workflow reflected how credit decisions were actually made.
