The challenge

The distributor's order platform, warehouse records and accounting package used different product identifiers and update schedules. Staff re-entered transactions, but manual corrections were not consistently reflected across systems. This created conflicting views of order fulfilment and stock availability. Replacing every application would have disrupted operations, so the business needed an integration architecture that respected existing systems while making failures and data ownership visible.

Our approach

INNOVATE established canonical product and customer mappings, documented system responsibilities and defined the events exchanged between applications. Integration services used validation rules, retry controls and idempotent updates to prevent duplicate transactions. Monitoring distinguished connectivity failures from rejected business records, with exception queues assigned to operational owners. The rollout used reconciled test datasets and staged activation, supported by rollback procedures and documentation for ongoing support.

The result

The distributor gained a controlled flow of information between order capture, warehouse activity and financial records without replacing the entire application estate. Staff could identify where a transaction had stopped and whether correction belonged in source data or integration logic. Shared identifiers supported reconciliation across teams. The support model also made integration health an operational responsibility rather than an invisible technical dependency discovered only during reporting discrepancies.
